The 5Angle Diagnostic

Five factors. One decision. Fix, diversify, or exit — the diagnostic tells you which.

Five Angles  ·  One Decision
The Framework

Five angles on the same business

Most Amazon brand operators are solving the wrong problem. The 5Angle Diagnostic evaluates the business from five directions simultaneously — because where you score strong, and where you score weak, determines which path actually makes sense.

DEMAND PRODUCT MATH CHANNEL OPERATOR illustrative
01
Demand
Is there a real market pulling for this product?
Search volume, category growth, customer need, repeat interest. Weak demand makes everything downstream irrelevant. Strong demand makes most other problems fixable.
02
Product
Does the product itself win?
Differentiation, quality signal, review trajectory, returns from defect, repeat purchase. A strong product with poor economics is a sourcing problem. A weak product is a different conversation.
03
Math
Does the unit economics math actually work?
True landed margin after FBA fees, PPC spend, return costs, storage, and fulfillment. Most operators have never seen this number clearly. This is where CRAP — Can't Realize Any Profit — gets diagnosed.
04
Channel
Is Amazon the right channel for this product?
Channel fit against product characteristics. Whether wholesale, DTC, or a different mix would generate better economics. Many businesses are profitable products in the wrong place.
05
Operator
Does the owner have the position to execute?
Working capital, time horizon, decision fatigue, willingness to make hard calls on SKUs. The right answer for the business depends on who is running it. A strong business with a depleted operator is still heading somewhere you do not want to go.
The Logic

Upstream to downstream

The five angles are sequenced by causality. Demand creates the opportunity. Product captures it. Math determines whether capture is profitable. Channel determines where it happens best. Operator determines whether the business can act on the answer.

01
Demand
Creates the opportunity
02
Product
Captures it
03
Math
Determines profitability
04
Channel
Determines where
05
Operator
Determines whether
A weak Math score with strong Demand is fixable. Strong Math in a collapsing Demand market is a mirage. This is why Demand leads — it filters every conclusion that follows.
The Output

One diagnostic. Three possible paths.

The 5Angle Diagnostic produces a decision, not a report. The pattern of scores across five angles points to one of three recommendations. Everything that follows is built on that foundation.

Path 01
Fix
Math is broken. Demand, Product, Channel, and Operator are intact.
The classic CRAP case — and the most fixable. SKU-level decisions, PPC reset, supply chain cost work, operational tightening. The business is sound. The economics need rebuilding. Brand Retained Advisory typically follows.
Path 02
Diversify
Product wins. Channel is the constraint. Amazon is wrong for this SKU or too dominant in the mix.
Wholesale build-out, DTC economics, channel rebalancing, factory relationship reset. The product has a future. Amazon may not be where that future lives — or should not be the only place it does.
Path 03
Exit
Operator is depleted, or Math is unfixable across otherwise strong scores.
Sell while the story still works. Pre-Sale Advisory and Acquisition Prep. A 12–24 month runway to the right transaction at the right price — before the window closes. Most founders wait too long.
Pattern Recognition

How scores become recommendations

Every business produces a pattern across five angles. These are the patterns that point to each path.

Why This Practice Exists

The advisor who is also in it

"21 years operating consumer brands on Amazon. Seven brands, $15M of my own capital, still in the market daily. I'm not an ex-operator advising from the sidelines — I'm working through the same decisions my clients are. The CRAP conundrum, channel diversification, factory relationships, tariff exposure, whether to keep a SKU alive or kill it. I make those calls on my own businesses every week. That's why the practice exists, and why the diagnosis I deliver isn't theoretical."
